The First 90 Days With a Fractional CMO: What to Expect

By Caleb Reinhold — Neutrino MarketingJanuary 10, 202616 min read

You've decided to hire a fractional CMO. You know something needs to change in your marketing. You're hoping for real results, not another year of activity that doesn't move revenue.

The first 90 days set the trajectory for the entire partnership. Here's what a high-performing 90-day engagement actually looks like.

Days 1-30: Audit, Diagnosis, Quick Wins

    Week 1: Onboarding and Discovery

Your fractional CMO starts by learning your business as thoroughly as they can:

Meetings with leadership. What's driving revenue today? What frustrates you about marketing? What's the vision for growth?

Access to data. CRM, analytics, financial data, marketing systems, sales process documentation.

Customer interviews. They'll talk to 5-10 of your recent customers. This reveals gaps between what you think is happening and what actually is.

    Week 2-3: Deep Audit

Revenue source analysis, sales process evaluation, competitive positioning analysis, website audit, marketing asset audit.

Week 4: Audit Presentation and Quick Wins

Quick wins might include: fixing a leaky website conversion funnel, improving email nurture sequences, changing ad targeting, implementing a referral incentive system.

Days 31-60: Strategy, Roadmap, Team Alignment

    Week 5-6: Strategy Development

Who is the best customer for us? Where is our biggest revenue constraint? How do we position ourselves distinctly? What's the revenue roadmap for 12 months?

Week 7: Team Meeting and Alignment

The CEO's role gets important here. Buy-in, education, accountability, and identification of blockers.

    Days 61-90: Execution, Measurement, Optimization

The fractional CMO is executing the roadmap. They're also measuring constantly: leads generated, lead quality, conversion rates, CAC, revenue.

    Week 12: 90-Day Results Review

You should see revenue movement from quick wins. You should definitely see clarity and forward momentum. You shouldn't expect everything to be working perfectly yet—that comes in months 4-6.

What Success Actually Looks Like at 90 Days

    1. Clarity on what's actually working
    2. A strategy your team understands and supports
    3. A roadmap for the next 6-12 months
    4. Quick wins that prove the approach
    5. A system for ongoing measurement
    6. Initial revenue results from early tactics
    7. Confidence that you know what you're doing
